First 2 weeks: we add observability, seed the eval suite from production, document refusal patterns. We don't touch behavior until we can measure regression.

We migrate one workflow at a time, with eval-gated cutovers. No big-bang rewrite. Each migration is shippable on its own and reversible.

FAQ
What if the previous vendor refuses to hand off cleanly?
It happens. We've migrated engagements where the previous vendor wouldn't share prompts or wouldn't provide observability access. We work from what's exposed externally — black-box probing, traffic analysis, log inspection. It costs more time but it works.
Do you slag the previous vendor?
No. We document what's working and what isn't, with evidence. Vendor relationships are messy enough without a successor agency making it personal. We focus forward.
How long does a migration take?
Depends on what's there. A clean handoff from a competent prior vendor: 4-6 weeks. A messy 'why is this even running' situation: 8-12 weeks. We give you a real estimate after the 5-day audit, not before.
What if my contract with the previous vendor isn't expired?
We can plan the migration in parallel and execute when the contract closes. Discovery and audit work happens with your own access, no involvement from them.
What does this cost vs. a fresh build?
Audit phase is free. Stabilization adds ~2 weeks vs. a greenfield project. Migration itself is usually within 20-30% of a clean Fixed-fee Sprint. The math is usually compelling because you're not starting from zero.
